Leaders who plan with GenAI, and switch on new ideas

The distributor distributes lighting solutions and electrical products across the UAE. HMC ran a GenAI programme for its leaders built around their own business planning: from first prompts to a working planning cockpit, with two customer-facing prototypes built by the teams along the way.

The Challenge

Planning a distribution business in a fast-moving market

A lighting and electrical distributor plans across many categories, brands and project pipelines. Leaders wanted to use GenAI, but needed it grounded in their own planning work, not generic demos.

Planning by spreadsheet

Category plans built bottom-up in workbooks, with scenarios slow to run and harder to explain.

GenAI curiosity, little practice

Leaders had tried chat tools, but not on planning, pricing or customer proposals.

Value story hard to tell

Energy savings sell lighting, but quantifying them for each customer took specialist time.

Slow quotations

Matching consultant BOQs to the catalogue line by line delayed responses to tenders.

HMC Approach

Learn on your own problems, leave with something working

Every session used the distributor's planning questions and data patterns, so leaders practised on the work they do.

Select a step to see what happened.

Discover · Baseline and one-to-ones

Started with the people.

  • GenAI baseline assessment and pre-workshop pulse check.
  • One-to-one calls with leaders on their planning pain points.
  • Use-case assessment to pick problems worth solving.

Deliverable: Readiness baseline and use-case long list.

Design · A programme around planning

Built the curriculum backwards from the annual plan.

  • Sessions mapped to planning tasks: market scan, category plans, scenarios, proposals.
  • Problems built on distributor-style data.
  • HMC safety framework for responsible use.

Deliverable: Programme design and session packs.

Build · Hands-on workshops

Leaders did the work in the room.

  • Prompting for planning: structure, context, constraints, format.
  • Scenario planning and plan narratives with GenAI.
  • Prototyping customer tools with GenAI-assisted building.

Deliverable: Prompts, workflows and prototypes.

Adopt · Hackathon and showcase

Teams presented working prototypes.

  • Cross-functional teams built on real problems.
  • Leadership panel judged value and feasibility.
  • Assets captured in a reusable repository.

Deliverable: Prototype showcase and asset library.

Scale · Roadmap and tracking

From prototypes to practice.

  • Six-month roadmap of prioritised use cases.
  • Implementation tracking with owners.
  • Recap content for onboarding new leaders.

Deliverable: Adoption roadmap.

The Solution

A programme, a planning cockpit and two prototypes

The programme journey first, then what leaders built: a GenAI planning cockpit, an LED retrofit savings studio and a BOQ-to-quotation engine. Prototypes are shown as illustrative replicas with synthetic data.

01 · The programme journey

Seven steps from curiosity to a roadmap

Click through the journey, or press play. Each step shows what leaders did and what they left with.

02 · Planning cockpit

Build next year's plan, then let GenAI write it up

Set growth, price and share assumptions by category, or pick a scenario. The bridge updates live; then generate the leadership memo from the numbers, and ask follow-up questions.

03 · Prototype · Light & savings studio

Show a customer what LED saves, before they buy

Built by the sales team in the hackathon. Pick a space, switch from legacy lighting to LED, add sensors, and watch light levels, energy, AED savings, CO₂ and payback update. Drag to orbit; move the clock to bring in daylight.

04 · Prototype · BOQ to quotation

From a consultant's BOQ to a priced quote in minutes

Built by the projects team. Each BOQ line is read, matched to catalogue items on specification, and scored. Pick alternatives, set the margin, and generate the cover note.

Key Takeaways

What any leadership team can borrow

01

Teach on the real work

Leaders adopt GenAI faster when the first prompt is about their own plan, not a generic example.

02

Numbers first, narrative second

Let the model write from the scenario, and keep the assumptions in the leader's hands.

03

End every workshop with a build

A working prototype turns enthusiasm into a roadmap item with an owner.
